Next I\u2019ll dive into the quality management tool selection process.<\/i><\/strong><\/p>\n<p><span style=\"font-weight: 400;\">In today\u2019s business environment, it can be almost impossible to sift through the multitude of emails and alerts that demand our attention. Frequent meetings and changing or unclear priorities further dilute a person\u2019s ability to concentrate on the most impactful areas, and many companies publish hundreds of KPIs that may or may not have an impact on strategic initiatives, product costs or market position.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">The Quality Assurance (QA) professional stands in the middle of the chaos, charged with addressing an infinite number of potential <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2019\/04\/metrics-that-matter-quality-management\" rel=\"noopener\"><span style=\"font-weight: 400;\">quality management<\/span><\/a><span style=\"font-weight: 400;\"> problems with decidedly finite resources. Most QA teams have more projects in their portfolios than they can possibly handle.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">The QA Manager\u2019s Tool Bag<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Fortunately, most QA teams have tools for addressing these challenges, but many of the tools bring their own, additional challenges to the fray, making them a two-edged sword. When it comes to prioritizing problems, what is really needed is a way to identify the most pressing problems. Here\u2019s a look at a few of the best tools.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">KPIs<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">KPIs (Key Performance Indicators)<\/span><span style=\"font-weight: 400;\"> are often the first line of defense in identifying quality issues, but they may come with complications of their own. Many companies adopt so many KPIs that it becomes impossible for employees to understand them all.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">With <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2021\/05\/black-holes-and-kpis\" rel=\"noopener\"><span style=\"font-weight: 400;\">KPIs<\/span><\/a><span style=\"font-weight: 400;\">, it\u2019s better to focus on a few high impact metrics rather than using every one of them included with the company\u2019s business systems. Does <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2020\/01\/actionable-insights-operations-efficiency-utilization-by-production-line\" rel=\"noopener\"><span style=\"font-weight: 400;\">labor efficiency<\/span><\/a><span style=\"font-weight: 400;\"> matter to an asset intensive manufacturer? Maybe, but perhaps not as much as <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2019\/09\/actionable-insights-oee-action-center-overview\" rel=\"noopener\"><span style=\"font-weight: 400;\">OEE<\/span><\/a><span style=\"font-weight: 400;\"> (overall equipment effectiveness) or <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2019\/02\/metrics-that-matter-asset-utilization\" rel=\"noopener\"><span style=\"font-weight: 400;\">equipment utilization<\/span><\/a><span style=\"font-weight: 400;\"> do.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">On the other hand, labor efficiency may be crucial to a job shop or a manufacturer with many hands-on processes.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">In many environments, each of these metrics may eventually lead to uncovering the same issues \u2014 so it\u2019s a matter of deciding which one makes the most sense based on the company\u2019s strategic goals. Choose, then forget about the others. Remember those finite resources.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">The other problem with KPIs is that they can be labor intensive. If the company\u2019s business systems collect the data and deliver the graphs, that company is ahead of the game.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">In most cases, QA teams gather the data, load it into spreadsheets, analyze the data and then create the graphs. This can be a drain on resources, which is another reason to <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2017\/06\/make-sure-kpi-indicates-impact\" rel=\"noopener\"><span style=\"font-weight: 400;\">limit the number of KPIs<\/span><\/a><span style=\"font-weight: 400;\"> in use.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Root Cause Analysis<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Oftentimes people believe they know the fault behind a problem\u2019s manifestation, but they may not be following the problem all the way to its root cause. In the <\/span><a target=\"_blank\" href=\"https:\/\/www.qualitymag.com\/articles\/97010-sledgehammer-vs-nutcracker-which-is-the-right-tool-for-the-job?oly_enc_id=5891F5499078E5Z\" rel=\"noopener\"><span style=\"font-weight: 400;\">first article<\/span><\/a><span style=\"font-weight: 400;\"> in this series, we talked about the problem with the bulbs in car headlamps burning out quickly. The engineers jumped on the problem by extensively redesigning the car itself, ultimately adding to the cost and complexity of the product, and frustrating and annoying customers in the process.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">The real root cause of the problem was a bulb technology with a short MTBF (mean time between failure). A change in the bulb spec could have solved the problem faster and without adding product complexity or wasting engineering resources.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Confusing Cause and Effect<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Today, QA pros have tools such as the Five Whys, or Kaizen teams to help with root cause analysis. The Five Whys, part of the <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2022\/02\/understanding-lean-manufacturing-principles\" rel=\"noopener\"><span style=\"font-weight: 400;\">Lean Manufacturing<\/span><\/a><span style=\"font-weight: 400;\"> toolkit, involves stating the problem and then asking why.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">When that question is answered, ask why again. Repeat the process until there are no more statements to apply the \u2018Why\u2019 question to.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Had this been used in the bulb example, it might have gone like this:<\/span><\/p>\n<p><i><span style=\"font-weight: 400;\">\u201cOur customers are getting into accidents because they\u2019re driving without headlights.\u201d<\/span><\/i><\/p>\n<p><i><span style=\"font-weight: 400;\">\u201cWhy are they driving without headlights?\u201d<\/span><\/i><\/p>\n<p><i><span style=\"font-weight: 400;\">\u201cBecause they burn out and are difficult and costly to replace.\u201d\u00a0<\/span><\/i><\/p>\n<p><i><span style=\"font-weight: 400;\">\u201cWhy are they burning out?\u201d<\/span><\/i><\/p>\n<p><span style=\"font-weight: 400;\">Do you see how this one \u201cwhy\u201d shortens the path to the real root cause?<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Much of the ensuing problem could have been avoided by ensuring the team was addressing the real issue, which was the bulbs\u2019 short lifespan, instead of the perceived hassle of changing the bulbs. This example makes it obvious why driving to the real root cause is critical. The team is unlikely to come up with the best solution if they\u2019re trying to solve the wrong problem.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Choosing the Right Team<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">The above example highlights one of the most important parts of root cause analysis \u2014 choosing the right team. Identifying a process problem won\u2019t be easy if the team consists of desk jockeys and managers, with nobody from the line included and considered an equal member of the team.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Customer use issues need real customer input, not more ideas from the team that created the original design.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">An effective team must include members from every group of stakeholders, and all input must be considered equally valuable and legitimate, regardless of its source.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Data Analytics is the Key to Effective Quality Efforts<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">The most effective way to implement and use KPIs is with an automated system that gathers data from multiple sources and uses it to calculate results and present them in an actionable format.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">This can be nearly impossible for a QA or operational excellence team to do manually, especially when the company uses data from its <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/cloud-erp\" rel=\"noopener\"><span style=\"font-weight: 400;\">ERP<\/span><\/a><span style=\"font-weight: 400;\">, <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2021\/09\/the-role-of-erp-in-supply-chain-management\" rel=\"noopener\"><span style=\"font-weight: 400;\">SCM<\/span><\/a><span style=\"font-weight: 400;\">, <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2021\/05\/erp-vs-crm-key-differences-and-benefits\" rel=\"noopener\"><span style=\"font-weight: 400;\">CRM<\/span><\/a><span style=\"font-weight: 400;\">, <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2021\/10\/the-customer-experience-in-manufacturing\" rel=\"noopener\"><span style=\"font-weight: 400;\">Service Management<\/span><\/a><span style=\"font-weight: 400;\"> and other business systems. It becomes even more difficult with IoT data included, unless there\u2019s a tool that can aggregate the data from multiple sources, as an EQMS solution can.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">How an EQMS Can Help<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">The best <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/solutions\/quality-management-system\" rel=\"noopener\"><span style=\"font-weight: 400;\">EQMS solutions<\/span><\/a><span style=\"font-weight: 400;\"> include tools to help the team identify the root cause of an issue, and it should include a repository to aggregate and analyze <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2020\/12\/7-keys-to-building-a-quality-culture\" rel=\"noopener\"><span style=\"font-weight: 400;\">quality improvement suggestions<\/span><\/a><span style=\"font-weight: 400;\">, ongoing or potential future projects, issue management techniques and notes about continuous improvement meetings.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">In addition, a complete EQMS should include the ability to connect to machinery and equipment (IoT) and to other business systems using simple REST or SOAP protocols.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Non-conformance and CAPA solutions are a must-have to track issues, in conjunction with a customer and user complaint repository. Advanced product planning and design control helps identify potential problems early in the product life cycle, where it is easier and more cost effective to resolve issues.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Metrics to analyze the accumulated data and present it in a format that provides insight and enables rapid action help by providing information about the effectiveness of changes.
