The aircraft was envisioned as a replacement for four different planes: the F-15, F-16, F-18 and A-10, and would be used by the Navy, Air Force and Marines. Essentially this plane would be all things to all people.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Fast forward 15 years, and full-scale production of F-35s has still yet to be achieved despite an original target go-live of 2008. Now it\u2019s projected that full-scale production will begin in 2019 (11 years late).<\/span><\/p>\n<h2>Fighter Jets and Your ERP Project<\/h2>\n<p><span style=\"font-weight: 400;\">What happened? It turns out that there were issues with virtually every part of the machine \u2014 both hardware and software. Everything from software forcing pilots to reboot in midair to cracked air frames plaguing the project. I argue that the underlying issue was that this plane was supposed to be all things to everyone. This one plane is supposed to replace four others for three very different branches of the military \u2014 each with unique needs and requirements.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">So what lessons can we learn from this project? Here\u2019s my take away: your project shouldn\u2019t be all things to everyone, but it can be the right things to the right people. Your <a href=\"https:\/\/www.qad.com\/cloud-erp\">ERP<\/a> can\u2019t include everyone\u2019s requirements, but it can meet a majority of key stakeholders requirements. I believe that a philosophy of a big bang, \u201cERP for everyone project\u201d is one of the major reasons why 75 percent of ERP projects take longer to implement than planned, <a target=\"_blank\" href=\"https:\/\/go.qad.com\/NA-US-FY17-NUR-EffectiveEnterprise_MS-Rapid-Response-to-Change.html?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=na-us-ee&amp;utm_content=bp-team\" rel=\"noopener\">60 percent receive less than 50 percent of their expected benefits<\/a> and 55 percent come in over budget.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">The problem with any project, but especially ERP project management is that there are three pillars that must work in harmony: budget, timeline and scope. How do you successful establish those three?<\/span><\/p>\n<h2>Governance and Consensus Building For Your ERP Project<\/h2>\n<ol>\n<li style=\"font-weight: 400;\"><b>Break Down Silos and Establish Governance:<\/b><span style=\"font-weight: 400;\"> An ERP project will only be successful if the right members of the organization are engaged. Specifically:<\/span>\n<ul>\n<li style=\"font-weight: 400;\"><b>Establish a steering committee <\/b><span style=\"font-weight: 400;\">of key functional executives and one executive sponsor; by doing this early on, you will be able to internalize the requirements of each functional executive \u2014 not that you can meet all requirements to start, but you\u2019ll know where pain points and drivers really lie. <\/span><i><span style=\"font-weight: 400;\">Hint, you should probably engage all company executives at some point so they buy into the plan!<\/span><\/i><\/li>\n<li style=\"font-weight: 400;\"><b>Create a project team of key functional leads.<\/b><span style=\"font-weight: 400;\"> Similar to the point above but this group will be doing the day to day heavy lifting. Be sure that it\u2019s representative of the functions that will use ERP most frequently \u2014 not just IT or systems individuals.<\/span><\/li>\n<li style=\"font-weight: 400;\"><b>Enlist an experienced project manager.<\/b><span style=\"font-weight: 400;\"> The project should be led by a seasoned project manager, <\/span><a href=\"https:\/\/www.pmi.org\/certifications\/types\/project-management-pmp\"><span style=\"font-weight: 400;\">preferably a PMP<\/span><\/a> <a target=\"_blank\" href=\"https:\/\/www.pmi.org\/certifications\/types\/project-management-pmp\" rel=\"noopener\"><span style=\"font-weight: 400;\">(Project Management Professional)<\/span><\/a><span style=\"font-weight: 400;\"> that is not part of the IT organization. This will ensure that the goal of the ERP project is not technology and feature-focused and the goal is not \u201cget the system live\u201d (more on goals later). <\/span><\/li>\n<\/ul>\n<\/li>\n<li style=\"font-weight: 400;\"><b>Remind Governance Teams that \u201cThis Isn\u2019t the End.\u201d<\/b><span style=\"font-weight: 400;\"> Unless you\u2019d like to end up like the F-35 example, there will be times where you cannot meet every need of the organization with the initial go-live, and that is fine. Focus on an achievable percentage of scope (based on budget and timeline) and stick to that. This ensures that you set your organization up for continuously evolving the ERP so that phase two, three, etc. are guaranteed to take place. A phased approach with quick wins will help improve support for the overall project as time to benefit is accelerated for key functions.<\/span><\/li>\n<li style=\"font-weight: 400;\"><b>Have overarching goals, strategies and KPIs to guide every decision.<\/b><span style=\"font-weight: 400;\"> By developing a framework of <a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2017\/01\/metrics-matter-align-erp-business-strategy\/\" rel=\"noopener\">metrics \/ KPIs<\/a>, linked to strategies, that link to a few goals (at most), you\u2019ll ensure that you have a clear hierarchy to meet the needs of the different functions. This will be your \u201cnorth star\u201d guiding you toward project completion, and will also allow the project team to push back when an executive puts in a unique requirement that doesn\u2019t match project goals. Here\u2019s a basic example framework for an inventory-related goal:<\/span><\/li>\n<\/ol>\n<p><span style=\"font-weight: 400;\"><a href=\"https:\/\/www.qad.com\/blog\/wp-content\/uploads\/2017\/01\/EE_Blog_02.16.2017_inline.jpg\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-5600 size-medium\" src=\"https:\/\/www.qad.com\/blog\/wp-content\/uploads\/2017\/01\/EE_Blog_02.16.2017_inline-300x300.jpg\" alt=\"ERP Project Metrics\" width=\"300\" height=\"300\" srcset=\"https:\/\/www.qad.com\/blog\/wp-content\/uploads\/2017\/01\/EE_Blog_02.16.2017_inline-300x300.jpg 300w, https:\/\/www.qad.com\/blog\/wp-content\/uploads\/2017\/01\/EE_Blog_02.16.2017_inline-150x150.jpg 150w, https:\/\/www.qad.com\/blog\/wp-content\/uploads\/2017\/01\/EE_Blog_02.16.2017_inline-420x420.jpg 420w, https:\/\/www.qad.com\/blog\/wp-content\/uploads\/2017\/01\/EE_Blog_02.16.2017_inline.jpg 500w\" sizes=\"auto, (max-width: 300px) 100vw, 300px\" \/><\/a><\/span>Just as with the F-35, if you try to include everyone\u2019s requirements, and have one big bang go-live, your project won\u2019t get done. Had the military created three different planes to meet three distinct branches of the military\u2019s needs, I suspect that all three would be operational by now.
