In this article, we will discuss the fourth of these seven keys; Firefighting.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">How Do We Address Firefighting Problems in Business?<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">In manufacturing, firefighting a problem is usually a <\/span><span style=\"font-weight: 400;\">symptom<\/span><span style=\"font-weight: 400;\"> of:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Poor or incomplete product or manufacturing process design&#8211;or lack of monitoring of those processes.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">The appropriate people are not taking a disciplined approach to utilizing quality tools.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">The lack of employees\u2019 awareness of behaviors that can allow them to reduce quality issues. The opposite may also be true, they may not understand what behaviors increase the likelihood of quality issues.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Let\u2019s look at the impact of firefighting on an organization:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Extremely expensive<\/b><span style=\"font-weight: 400;\"> &#8211; By the nature of calling it firefighting, it is a response to an unexpected emergency, which takes people away from productive work and erodes the business\u2019 margins. This is a double hit for an organization. Not only does the firefighter need to direct their time toward the fire, but that is lost opportunity time. Remember, there is also the \u201crule of ten\u201d, with every level of completion of an assembly the cost to address a defect increases tenfold.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Builds a weak culture<\/b><span style=\"font-weight: 400;\"> &#8211; In a future blog we will discuss hero syndrome. This is a behavior that leads to continually \u201cfixing\u201d specific instances or problems without addressing the root cause and eliminating the problem. This is the exact opposite of what you want in a business culture. The stars are the ones who not only address the specific instance, but also seek to eliminate any recurrence. The silent stars are those who prevent the problems from ever occurring. Reward the behaviors of the real stars, not the firefighters.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Opens up an opportunity<\/b> &#8211; The silver lining when witnessing firefighting is the indication that there is a problem likely due to a symptom of a core problem as mentioned above. Firefighting is evident when we see repeat issues, the root cause was either not found, not treated adequately, or the treatment didn\u2019t carry over to a similar part. Furthermore, steps need to be taken to ensure future products are designed to eliminate that problem.<\/li>\n<\/ul>\n<p>[\/vc_column_text][vc_single_image image=&#8221;9523&#8243; img_size=&#8221;full&#8221;][\/vc_column][\/vc_row][vc_row][vc_column][vc_column_text]<\/p>\n<h2><span style=\"font-weight: 400;\">Design Quality from the Start<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">If we don\u2019t first involve the right cross-functional team of people in the <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2021\/01\/building-a-quality-culture-design-quality-from-the-start\" rel=\"noopener\"><span style=\"font-weight: 400;\">design phases<\/span><\/a><span style=\"font-weight: 400;\">, quality risks and their associated costs dramatically increase.<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Design for extreme prevention<\/b><span style=\"font-weight: 400;\"> &#8211; use a cross functional team to design out all failures (failures in processing, procurement, assembly, maintainability, serviceability, sustainability, etc.)<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Leverage knowledge from the past<\/b><span style=\"font-weight: 400;\"> &#8211; use systems that allow the institutionalization of failure prevents and lessons learned that can be leveraged by everyone<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Manage the new product introduction (NPI) process<\/b><span style=\"font-weight: 400;\"> &#8211; develop project templates to help drive NPI processes to reduce the risks to the timing or quality of the launch<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Incorporate the supply chain<\/b><span style=\"font-weight: 400;\"> &#8211; take care when selecting suppliers and do so not on cost alone, consider quality, delivery, expertise, lead-time, etc.\u00a0 Then once they are on board, bring them into your ecosystem, collaborate, share design information, changes and make sure they understand your requirements, especially those that are critical to quality and safety.<\/span><\/li>\n<\/ul>\n<h2><span style=\"font-weight: 400;\">Disciplined Use of Quality Improvement Tools<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">We can have great people, but if they don\u2019t employ the <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2021\/03\/building-a-quality-culture-disciplined-use-of-improvement-tools\" rel=\"noopener\"><span style=\"font-weight: 400;\">use of tools<\/span><\/a><span style=\"font-weight: 400;\">, their effectiveness will be decreased. There are preventive tools to stop problems from happening in the first place and reactive tools to deal with the reality that problems will arise, but will increase the chances of eliminating a repeat of the problem in the future.<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Preventive Tools<\/span><\/h3>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Lessons Learned Library<\/b><span style=\"font-weight: 400;\"> &#8211; Build libraries of knowledge for Design FMEA, Process FMEA, to the lessons from prior part corrective actions. Teach people to use those libraries when developing similar products or addressing similar problems.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>NPI Project Templates<\/b><span style=\"font-weight: 400;\"> &#8211; As mentioned above, evolve NPI project templates as things are learned from active projects so the next project improves the process and reduces risk.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Design Risk Mitigation<\/b><span style=\"font-weight: 400;\"> &#8211; Develop foundation and family design risk libraries so common failures and their mitigation actions are leverageable during design of products.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Sourcing<\/b><span style=\"font-weight: 400;\"> &#8211; One can only be as strong as their weakest supplier so <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2021\/04\/four-key-strategic-sourcing-benefits\" rel=\"noopener\"><span style=\"font-weight: 400;\">supplier selection is critical<\/span><\/a><span style=\"font-weight: 400;\">, have an RFQ process that weighs all aspects of the suppliers responsibilities, not just cost.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Process Risk Mitigation<\/b><span style=\"font-weight: 400;\"> &#8211; Develop foundation and family process risk libraries so common failures and their mitigation actions are leverageable during the design of the manufacturing processes.<\/span><\/li>\n<\/ul>\n<h3><span style=\"font-weight: 400;\">Reactive Tools for When Things Go Bad<\/span><\/h3>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Use cross-functional teams <\/b><span style=\"font-weight: 400;\">of Subject Matter Experts (SMEs) to get the best people working on eradication.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">An <\/span><b>accurate<\/b><span style=\"font-weight: 400;\">, defined and agreed upon <\/span><b>problem statement<\/b><span style=\"font-weight: 400;\">.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Use of root cause tools<\/b><span style=\"font-weight: 400;\"> (5 why, ishikawa\/fishbone, etc). Do not consider corrective actions until the team is convinced the true root cause has been identified.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Use a <\/span><b>seasoned facilitator<\/b><span style=\"font-weight: 400;\"> of effective root cause analysis.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Identify actions that can <\/span><b>eliminate the cause<\/b><span style=\"font-weight: 400;\">. If that cannot be done, look for actions to minimize the occurrence of the cause.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Think beyond the current situation<\/b><span style=\"font-weight: 400;\">.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Systemic perspective<\/b><span style=\"font-weight: 400;\"> &#8211; determine if there is a systemic cause and if so, this problem will likely affect other parts. Consider applying corrective actions to other affected part numbers (e.g. foundational for family FMEA updates).<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Lessons learned<\/b><span style=\"font-weight: 400;\"> &#8211; document the lessons the team learned during the CAPA process so it can be shared for future personnel or new products.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Continuous Improvement<\/b><span style=\"font-weight: 400;\"> &#8211; consider using <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2020\/01\/how-to-improve-outcome-based-continuous-improvement\" rel=\"noopener\"><span style=\"font-weight: 400;\">continuous improvement<\/span><\/a><span style=\"font-weight: 400;\"> projects to manage improvements.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>SCARs<\/b><span style=\"font-weight: 400;\"> &#8211; if NCRs are due to suppliers, issue SCARs and hold suppliers accountable to eliminate the problem. Consider having the supplier compensate for costs of their quality through chargebacks.<\/span><\/li>\n<\/ul>\n<h2><span style=\"font-weight: 400;\">Whole Company Awareness<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">This is the heart of a quality culture. Every employee and I mean every employee needs to understand how <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2021\/04\/building-a-quality-culture-awareness-of-qualitys-financial-impact\" rel=\"noopener\"><span style=\"font-weight: 400;\">awareness<\/span><\/a><span style=\"font-weight: 400;\"> and behaviors in their areas of responsibility increase or decrease the quality experience for our customers.<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Preventive Awareness<\/span><\/h3>\n<ul>\n<li aria-level=\"1\"><b>New Product Introduction (NPI)<\/b>\n<ul>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Assess the feasibility of the organization\u2019s ability to take on this NPI &#8211; can we be set up to succeed?<\/span><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Plan backwards from the start of production (SOP) so we know what it will take to meet timing without sacrificing the quality objectives<\/span><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Design quality into the part with a cross-functional team<\/span><\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<ul>\n<li aria-level=\"1\"><b>Pre-production Material Planning<\/b><span style=\"font-weight: 400;\"> &#8211; consider the following:<\/span>\n<ul>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Sourcing selection<\/span><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Potential disruptions<\/span><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Geo-political concerns<\/span><\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<ul>\n<li aria-level=\"1\"><b>Supplier Management<\/b>\n<ul>\n<li aria-level=\"1\"><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2020\/09\/integrated-supplier-management-boosts-performance\" rel=\"noopener\"><span style=\"font-weight: 400;\">Monitor the performance of key suppliers<\/span><\/a><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Collaborate with suppliers especially around change management<\/span><\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<ul>\n<li aria-level=\"1\"><b>Audits<\/b>\n<ul>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Focus audits on high risk areas<\/span><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Use layered process audits to drive awareness and differing perspectives on the daily operations<\/span><\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<ul>\n<li aria-level=\"1\"><b>Human Factors<\/b>\n<ul>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Reduce variability through automation where human variability is too great<\/span><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Documentation and training should be provided to ensure people have the knowledge of the <\/span><a target=\"_blank\" href=\"https:\/\/www.qad.com\/blog\/2019\/04\/metrics-that-matter-quality-management\" rel=\"noopener\"><span style=\"font-weight: 400;\">best practices<\/span><\/a><span style=\"font-weight: 400;\"> and adjust them when there is a better way<\/span><\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<ul>\n<li aria-level=\"1\"><b>Asset Management<\/b>\n<ul>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Select equipment that can provide the accuracy and precision required and then maintain the equipment<\/span><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Gauging must be capable of accurately measuring the tolerances required, evaluate its capability to studies and keep them calibrated<\/span><\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<ul>\n<li style=\"list-style-type: none;\"><\/li>\n<\/ul>\n<h3><span style=\"font-weight: 400;\">Reactive Awareness<\/span><\/h3>\n<ul>\n<li aria-level=\"1\"><b>Non-conformances<\/b>\n<ul>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Contain all suspect products<\/span><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Determine how to disposition the defective product based on cost and timing needs<\/span><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Identify process characteristics that can help identify when the process is approaching thresholds of producing non-conforming parts as opposed to measuring the parts for conformance&#8230;once the part is produced, it is too late.<\/span><\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<ul>\n<li aria-level=\"1\"><b>Corrective Actions<\/b>\n<ul>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">Choose wisely, not every non-conformance needs to be a corrective action &#8211; use a risk based approach to choose need corrective action<\/span><\/li>\n<li aria-level=\"1\"><span style=\"font-weight: 400;\">The root cause facilitator must be qualified in root cause analysis and the common tools (5 why, Ishikawa, etc.) &#8211; they determine the course the team takes to get to their final root cause<\/span><\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<h2><span style=\"font-weight: 400;\">Reduce Firefighting to Build a Quality Culture<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">If we want to reduce firefighting, we must not reward it. Instead, we should reward those who prevent problems from happening and build a culture where quality is designed in, where people are consistently using quality tools to improve their effectiveness and we, as leaders, provide education to make our workforce aware of what they can do or stop doing that will improve the quality experience of the customer.
